Does anyone else find it heartbreaking to go back and watch Matsuri old videos from 2018/2019? I don't know about you guys, but back then she had so much hope and potential. She could have been one of the heavyweights of Hololive right now. What went wrong with Matsuri and is there any hope for her to make a comeback?

she lost me in the most hardcore apex arc, and not enough changed about her channel to make me want to go back.
I do think she's great on stage, and will always watch 3D live stuff involving her, but that doesn't exactly translate to revenue or steady viewership. I don't think I'd pay for her sololive, for example.
I did pay for From 1st, but that's because Aki was in it.

Yes. It's incredibly sad. She wanted to be an idol but wasn't willing to sacrifice anything for it. She's very impulsive and while I'm sure she's very nice in-person, the way she treated and betrayed her fans is really not something that she can ever recover from. I concur. It reached a point where one couldn't excuse her anymore. The Apesex arc was incredible damaging and also she streamed with males while she was at it; then za hando, then the host shit... It was just too much.
I like her humour and her singing is really good, but I can't just bring myself to watch someone who lied so much to her fans. I can excuse her streaming with males but the other yabs were beyond excuses.

Matsuri’s problems come from her mindset and reputation of being a pervert, and when that’s all people really think of you, I can imagine it’d be quite damaging mentally and lead to a streak of degenerate behaviour because you get into the mindset of that’s ‘who you are now’. Fans won’t entirely be able to save her, since at the end of the day Matsuri herself is the only person who can save her from her problems, but being surrounded by people who want to genuinely be around her for reasons other than fapfuel is a good start.

She has ridiculous attachment issues and a propensity towards burning bridges or spilling a shit ton of gasoline on bridges. Matsuri streaming with male streamers is definitely not the reason why she has such a low viewership now. Look at Vspo girls. They're a great example that you can have popular girl vtubers who regularly collab with males.
However, I haven't watched much of her apex streams because I've never found Matsuri's apex streams much entertaining, compared to other girls' apex. If collabs with males did have any effect, it must have been how she acted in those collabs, not simply just because it's a collab with some males.

Personally, I don't really like the way that Matsuri talks with others in collabs sometimes. I think I'd rather watch her solo stream than in a collab.

Luna just wants a regular co-worker relationship and Festival got way too emotionally involved which was then followed by a breakdown on stream. Festival herself acknowledged she was a menhera yab machine and she is fully aware that she is a single fuckup away from being the next Rushia and nobody else wants to be caught in the burning wreckage when it happens so the only people willing to risk it have smaller channels than her. Right now, the only safe thing to do is to just keep phoning it in like she always has but this is a straight trip to irrelevancy which is the reason she has been elevating her roommate account in recent months.

Agree, there is no sign that I'm aware of that there was any conflict and they still seem amicable on the rare occasion they collab. At most I think Luna just wanted to establish boundaries and Matsuri realized she was already way past them and it was putting Luna in an awkward spot so it's best to just roll it all way back.
