Started in May 2020 and have been going every day since, like the other anon said it has become part of my life now so aside from being a time consumer it doesn't feel like a chore or anything, it is just something I do because it helps me understand the things I like.
It certainly is a much larger difference learning a language as an adult compared to a kid. Be it free time or retention ability it is a larger hurdle. Work also doesn't help since it takes up half your day.

My recent best change in schedule was doing my reps immediately as I got done with work. So as soon as I clock out, I stay at the office and do my reps on the phone. Absolute minimal distraction and despite coming home an hour or two later it is very invigorating to know that you have nothing left that you "have to do" before bed.
But in the end it is a marathon and not a race, learn how to pace yourself and it will stick in the end.

Yeah that is the deadly trap of waiting for when you get home because it is so easy to fall into a relaxed state. My job isn't exactly tiring so I don't know if it works as well for you but give it a shot doing it while you are still at work but done for the day, I usually feel like I haven't gotten into "home mode" as long as I am still there, if that makes any sense.

My understanding is pretty good as of now, there are still a lot of details I miss and on bad days I'll feel like I barely understood any details, but the general outline or gist of conversations are almost always understandable, but it doesn't feel like enough unless I also get those details.
If I really sit down with a stream and give it my full focus along with rewinding and re-listening then I won't have much problem understanding it all.

As for my daily routine.
The only thing I do daily to 100% is reps with Anki, I've never skipped reviews ever. The other thing that is most prominent is watching Pekora of course but her streams end when I get home usually, so on the weekdays I'm watching VODs more often than not and if it is a particularly long one it might end up in the backlog.
Aside from those daily things I tend to just read stuff from Twitter, read easier novels, play games in Japanese(DQ11 currently), I've always listened to Japanese music so that gives me something, and if I prepare one I use Minecraft/Zatsudan streams as podcasts for work since I drive a lot.

Gradually starting with new things is another key to learning a language, as soon as you feel like you are comfortable with it then reading easier stuff is a good time investment. Something like Pekora's poems on Twitter are a good starting point, at the beginning they might be hard for you but they are generally pretty formally written and with little slang so it should be a good entry point.
Of course I can't stress it enough to say that you should only take on as much as you feel you can handle, burning yourself out is easy.

When I can fully focus on the stream (not listening while at work, not exhausted or distracted) I can understand almost all of the zatsudan sections completely first try, looking up unknown words realtime, with some backtracking required when she goes all motor-mouth or starts using more specialist vocab. When I check against the summary anon what I get from my one listening usually matches up aside from more obscure things he does a deep dive on. Biggest struggle is trying to follow story heavy games along with pekora's commentary in real time, I've pretty much given up on catching those live, especially since they require waking up stupid early which also doesn't help with comprehension, plus some of them had something like 50 new words per hour for several hours non stop which would drive me insane.
As for routine - mostly doing flashcards of my mined vocab, probably an average of an hour per day, but I do as much before I go full retard so it varies wildly. Besides those reps - reading a lot of tweets and spending most of the day listening to holo streams (I have 3-4 girls I try to keep up with besides pekora). I also try playing text-heavy games in japanese on days I feel clear-minded enough to go the extra mile.

It is a bit hard to give you something concrete regarding that because everyone learns at a different pace. But I think I started giving Twitter and especially her poems a shot somewhere like 3-4 months in. At the start it was pretty painful and I made tons of mistakes but it gradually got easier.
But as for playing text heavy games and reading heavier stuff that probably took me 8-9 months to get comfortable with. If you start too early then you'll just spend hours and hours trying to understand a relatively small sample when you instead could have done something easier and learned more in the same time.
You are only two months in so you shouldn't feel pressured to jump ahead and start anything you might feel is too difficult, it takes a ton of time to learn a language. But you can always give it a shot and you should be able to tell if it feels worth the time spent.
