The friend group point was something Coco mentioned so I'm gonna trust that there's definitely some people that are closer off stream than others. While I agree with the Rushia and Noel, Kanata isn't really particularly close to Towa and Miko, they're friends and on good terms but not nearly as close to her as Coco, Marine and Okayu who Kanata herself said are her 3 closest friends.
Bear in mind that I don't want to imply anything beyond this, I'm sure they are on friendly terms but just are naturally closer than others.

I think a big way she shoots herself in the foot is trying to make these big collabs that require a lot of planing/commitment and draw a lot of attention (sure drawing attention is literally part of her job description, but I'm talking about how she goes about dealing with her collab-phobia). It would be much better for her to just ease her way into it by doing unassuming collabs with holos she's already friends with and not raising the bar so high for herself every time. I actually agree with most of what you said so I'm not commenting to disagree but to put out a more complicated question: how many of those issues are cause by her reluctance for collabs in the first place? Kind of a who came first question. Is the reason people don't ask her often because she doesn't collab much in the first place? Would communities be more receptive of Kanata presence if she collabed with their oshi more often (still not convinced this happens that much)? And further derivatives of that question.
The only example I have as a further example is the Ichimis because I'm fairly active in that community too but I know they love Kanata and actively want more of their collabs/interactions and unsurprisingly Marine is her most common partner in collabs and closest friend and she obviously tries to do stuff with Kanata often. I suppose you could make a similar case for Coco and her community but that ship has sailed.
I'm not gonna claim to have the answer to this question and I don't think anyone has the answer, this is just something to think about. Like I said at the start I think you are correct in what you said so this is more of a potential side effect.

I think it's about 50/50 just because she wasn't always reluctant to collab. She took opportunities and tried to organize them on her own. Worked with people on a whim. And I think she's generally isn't disliked by any fanbase. But you know how seriously she's taking things. Plus there's also the Japanese work ethics of not bothering people who don't seem to be want to be bothered which Kanata follows like a bible, well it works against her too in this situation.

I think Kanata collabed enough for people to know she's always ready to collab, isn't this why we're talking about her changing by going solo instead? I'm not sure we can call Kanata reclusive when she used to agree to collabs she had no idea how to deal with, games she didn't know how to play, interacting with people in ways she's not used to. From what they said Marine and Rushia wanted her there and to partake to the point that they wanted her to join when they eventually do the bento making collab so I'm gonna guess it so I'm guessing Kanata was trying to let them do the collab while the other two wanted her to actively take part.
