Merch as an indie is rough. You need volume for discounts and no supplier gives a shit about your tiny account. Piss off Cover and you stand to lose a lot of business and they have legal in house. If you fuck over an indie what are they going to do? Get a lawyer at start racking up billing hours? Dealing with design, inventory, production, shipping etc all are much easier if you have some experience and expertise but most indies have basically none of either.

Most indies would like to have management or help from others but can't afford it and good corpos are a needle in a haystack.
Nijisanji is essentially like being an indie because they have to self fund all their assets and projects and their cut of superchats and merch is shit, except they also can get their ass torn to shreds by management over tiny bullshit and lose their source of income with suspensions disguised as "breaks".

Also most indies don't make a profit, and are lucky if they break even.

Shipping out merch by hand, writing thank you notes, and interacting as much as possible... they do it all for the fans.

Indie merch is fine once you get a bit of experience. The issue is that acrylic charms are kind of difficult to dabble in if you don't have a lot of experience, and bad QA is quite common. Pretty much all manufacturers on Alibaba will re-send bad quality ones for free. Also most shops on Alibaba are designed for small orders you can still make good profit without bulk discounts.

I had a $5k order once with $1000 worth of goods being misprinted, they redid the misprints for free.
