First, stop thinking of yourself as a streamer with an avatar. Vtubing, done correctly, is a performance. You're assuming a role and playing that role to an audience.

That means your first step is ego death. Invent a new persona and mind kill yourself before you go "on stage." During that stream time you're not "boring college kid 12" you're your character. Lean into whatever your gimmick is. Be genuine about it.

Realize that even in a streaming context, the site is loaded to the gills with non-vtuber streamers who more or less just show up and play game. Realize that by vtubing you're specifically putting yourself into a niche. If what you're doing could be done just as well with a camera on /you/ rather than an avatar, reconsider what your content is. Its up to you to turn being a vtuber into a buff rather than a debuff.

Have you asked yourself why you want to be a vtuber in the first place? Is it just because you like watching them or because you actually want to do the performance work? Your primary concern should be recognizability. Changing color, size, shape, style, etc frequently can make you harder to just see and recognize at a glance. Think of the first vtuber that comes to mind. Your second point is certainly strong, you should absolutely find and then play up your strength. People can usually tell when someone or something is being faked or put on.
I find it funny that you say that the linked video got shit on a lot because the comment section is pretty flooded with praise.
