Coco left Hololive a legend, and then spent a year doing streams demonstrating that while Asacoco and her other short/cancelled projects were creative, they really were just fortunately timed and useful outlets for someone that otherwise had little to contribute to the direction cover set out on. I don't think she has the capacity to produce content like she did as Coco without someone else giving her parameters to work within, and I think it's sad that in ten years we'll probably look back and consider the content she made when she was unhappy to be better than the content made with her "creative freedom".
Sana? I expect it was unpleasant for her to see colleagues putting more effort into their roles while she was coasting - especially as the disparity in popularity grew. I don't think it was the case that she didn't care. Giving up something close to a sinecure would be very odd if you didn't care. For me she was mediocre from start to finish.
