Honestly, It felt like the reasons why Anykara cancelled their concert was because first, they probably can't deal with the risks at the fact that they probably sold out tickets meaning a full house and two, there's confirmed cases of covid at the venue due to them. Aqua and Sora was fine since the venue was small, and they followed protocols so the risks was minimal. If Japan is afraid to do another national lockdown, then Holofest might still continue since they probably limit the amount of people going in at a time and have visitors follow strict protocols.

Well, I'll explain it like this:

The company that I worked for and was in the middle of collapsing "made" their own unique product and sold directly to their domestic market, but the actual process behind the production of that product involved a factory in Japan and a factory in the Philippines. Those two factories were themselves independent companies who produced for multiple other companies that sold similar product to our own, even if we "made" our product.

The point of no return for the company I worked for was when they had either missed, been late on, or had only made partial payments to said factories so many times that rather than continuing production based on the current working relationship, the other companies eventually hit the point that they demanded up-front payment before they would provide anything more to my company. Of course, not being able to make or sell any more of said products only makes garnering the revenue to make an up-front payment for more stock even more insurmountable, and it very quickly snowballs unless you have major investors who can step in and salvage the situation.

How easy or cheap something is or isn't to mass produce doesn't really come into play here, because ultimately you're not going to have fantastic margins on a bunch of cheap junk anyway. It's a literal question of if you have the kind of revenue stream to be able to pay for the past production of things like merch, and if you don't, if you can garner the funds needed to pay for future merch on top of the past merch that you already IOU'd.
