Golden at moments (Takuma's introspection, Tanomura in general, that nameless businessman dude that gets posted so often), but the ending went out of control Junji Ito style (with none of his badassery), which pretty much ruined it for me. It was mostly good until the first cops showed up, afterwards it's all downhill. The whole lol holy order thing posed a good moral dilemma, but had no place in that story.
The "good" ending felt kinda lukewarm compared to what happened in the alternate one. It just feels bad disregarding such huge twists (and not concluding some, like Takuma) and giving a "DAIJOBU LOL" ending instead.
Aroe's death was great, unlike the events before it

It's not unimaginable that you liked it.
It's not idiotic by itself, but it completely took away the tragic atmosphere (that dominated before Takuma's adventures took place), at least for me.
Maybe I'm just mad because I identified with Takuma too much, and then got scared when he turned into a monster. But still, Tsukasa going Guts-mode and everything falling apart was just too unrealistic for me.

the writer did a really bad job of making Takuma unlikable, he was the only reason I kept reading after the fight with the three looters, I didn't think any of the other characters were particularly interesting

Takuma's story is a must-see, I almost cried after hearing him describe his feelings when Nozomi was being raped

You aren't supposed to find him unlikable in a LOOK HE IS A VILLAIN kind of way.
One of the best thing about him is that he feels terribly human and probably very relatable for most people who read games like Swan Song.
So when you see what he becomes, you of course become uncomfortable wondering if you would have done the same thing in the same circumstance.

its one of the bad endings, but the h-scene in particular isn't that brutal like the one with Hibari it's actually kind of endearing he spares her life, but Tsukasa is killed by mistake by one of the members of the vigilante corps

The only thing I didn't like about the good ending is Tanomura suddenly getting a boner for Takamura and letting him off scott free, good for Takamura, but it wasn't really believable that he could get away with trying to murder Tanomura, ordering mass rapes, murders, etcetera

It "flowed" well, but it was really unnecessary to the story, like most things that happened near the end. They could have made 2, better, separate VNs if they just put less content in Swon Song. Takuma's dictatorship, Yuka's confession, the entire holy order and a few other things aren't bad ideas by themselves, but certainly stray far from what the beginning offers you. I didn't like that. You can argue if it's bad or not, but you can't argue that the plot changed pretty explosively.

Most people are much weaker than you think, people like Tanomura are a big exception, the situation deteriorating like this is very easy to understand.

She barely got any discernible characterization before that. The childhood part was pretty good, but her confession sounded like something they'd put in their extra, to make the "tragic" ending even shittier for Tsukasa (who doesn't seem to give a fuck, anyway).

I'm not denying that, it's not hard to understand what happened. It's the execution that irked me. Compared to great writing at some parts, it really stood out. The free-for-all riddled with convenient catastrophes isn't particularly good, writing-wise.

You must have really missed it, seriously.

And I'm not saying I don't understand some of your claims but I really think you have some really wrong expectations of fictions in general.
Even the greatest classic can be seen as "forced" or having "convenient" development.
Personally due to the way it was written and composed I saw Swan Song as a story made like an opera . The progression of the story, the deterioration of the situation, and the final "swan song", it really felt like it followed most of the codes and I really appreciated it.
