first thing you have to understand is that learning languages (any language) is piss easy it just takes time
people make it unnecessarily complicated by doing dumb stuff like putting a huge focus on grammar explanations or vocab drills even though these are not the things that will actually improve your language ability
all you really have to do is watch and read material that looks fun to you with yomichan, picking out lines that you can understand with just a tiny bit of mental effort and maybe some googling, skipping everything that's too hard for you and would take too long to figure out at your current level
that's how you improve
rinse and repeat until you're good and understand pretty much everything
motivation comes from getting better and from being able to enjoy content in its native language

I don't do tedious shit like reading grammar guides (I've had enough after ~30 dolly vids and like 2-3h of reading some guide) or writing down kanas to memorize them (I learned them through mnemonics in 2.5 days and then just started reading) so I don't get burned out and don't have this problem. it seems you're tailoring your baseline to the motivation you have when doing something for the first week. but you should instead tailor it to your long-term average/minimum and treat everything above that as completely optional, as something you don't force yourself to do.
the first two weeks I was so motivated I could've been doing 2h of anki a day, but I knew that's not going to last so I limited myself to 30 minutes and that's what I've been doing for the past 6 months without missing a single day and without ever feeling overwhelmed.
so just take it easy and limit things that feel tedious to a minimum. and if you have extra motivation on a given day, then just go read/watch some compelling material.
but if you'll be getting overwhelmed even with the minimum and you won't be able to find something extra to do on most days without it feeling very forced, then you should take a step back and reconsider, because all the above being said, you won't learn the language by doing nothing.

by focusing on short sentences initially. a sentence is a sentence as long as it's in the same language. you probably shouldn't skip longer sentences immediately but it also doesn't make sense to torture yourself on each one for 5 minutes when you take so much mental exertion to read the first couple of words that by the time you read the middle of the sentence you've already forgotten the beginning.

Life protip: it has less to do with motivation than it has to do with discipline.

When you get into a routine, you don't even sweat it anymore when it is the time to learn your kana/kanji or new grammar rules, because it's become automatic.
The hard part boils down to getting into a routine.

To get into a routine, you have to think of ways to ease your future self into doing the stuff right away.
Eg. to get yourself to run 5K everyday, put your running shoes and at the bottom of your bed so that you don't have to search for them before running.
The idea is to put your future self into a situation where everything you need to continue your activity is readily available, so you don't have to think about it twice, you just do it because you don't have time to make excuses.
It really is a battle between your motivated present self and your lazy future version. He'll win as long as he can makes excuses.

Stuff you may want to try:
- putting a manga on your bed to make it sure you're gonna read it before sleep.
- using a script that boots up anki when it is time to crunch flashcards
- changing system language to japanese
- opening japanese news first page when booting up your browser

You don't need motivation as much as you need discipline.
Both are important but you can get by with discipline alone.

Okay listen the fuck up, actual advice from someone who learned Japanese by playing videogames, is now fluent in Japanese, and live in Japan.

Step 1: Learn hiragana and katakana
Step 2: Learn extremely basic grammar/sentence structure. https://sakubi.neocities.org/ is a good place to start and https://bunpro.jp/ is a surprisingly good tool/collection of grammar points to review
Step 3: JUST FUCKING PLAY WHATEVER VIDEOGAME YOU WANT TO PLAY AND KEEP DOING IT

Yes yes I know kanji is hard, words are hard, whatever. Ignore anki, ignore retarded kanji mnemonic methods, ignore any bullshit. Literally just spend time with the language, look up words you don't know in a dictionary, look up grammar points in a grammar dictionary (like this index https://itazuraneko.neocities.org/grammar/masterreference.html or bunpro is good too). Keep reading.
It takes time but that's LITERALLY all you need to do. At first it's slower because there's a barrier to entry (so-called "first few pages effect") but if you don't give up even just after a week or two of grinding out the same game/manga/anime/light novel/visual novel/whatever you want to read, you WILL improve. Just read whatever the fuck you WANT to read.

I want to know if my own guide is a good way to learn Japanese since I'm not following any particular guides since I'm having better results following my own. I'm reading manga that has furigana but I'm not directly staring at it, but just on my field of view so making my transition to manga/VNs without furigana should be somewhat smooth(hopefully). I read the same chapter 3 times:
1st read through: Read how I would normally read a manga and try to understand the context but not stopping myself if I don't get anything.
2nd read through: analyze the chapter, looking up unfamiliar phrases/Kanji.
3rd read through: Read the whole chapter like my first read through but I must understand about 70% of the chapter. If I didn't reach that level of comprehension then re-analyze the chapter.
Watch Dollys videos, and lastly read hentai at night for the non-furigana experience. After a year of this I'll up the improve on the regimen. Of course I'm watching raw anime, but my goal is to be proficient at reading. I'm not doing anki since that doesn't do anything for me and since I'm reading a lot of manga I'm going to retain familiar Kanji anyway.

And, don't be so sure you can read a word. For example this pre-1 test asks for the reading of 戻る. Pretty simple, right? If you write もどる, be prepared to lose points. It is in fact もとる. (a reading that computer henkan does not even recognize)
