I've heard that it's at least partially due to the two companies' habit of banning projects for ideological or arbitrary reasons, but it's hard to say for sure. Indiegogo seems to be doing fine, but I'm pretty sure that they were always a smaller company than kickstarter anyways. I'm not sure about Subscribestar. The thing is if you're a small company and a union has already started against you then it's pretty clear that you've already fucked up from a worker's standpoint. At that rate, I personally am not sure that the company should be allowed to get bigger. Even then not being able to meet union demands just means that your business model won't be sustainable in the long-run unless your market is so untapped that its impossible anyone will find an alternative, for example, Amazon. The VN market isn't like that since:
1. The consumer base is relatively small, the market very much split in between multiple smaller companies and;
2. The consumer themselves can render the company useless by making their own translation and distributing it or by learning the language.
I know pirating is seen as the big bad in terms of video games most of the time but truly the impact pirating has is relatively small to what Fan TLs can do. A well-done Fan TL or even just an existing bad one can discourage a company from picking up the license or if they do, hurt their sales since there will be consumers who have already read the Fan TL and thus won't buy, consumers who won't buy the licensed release because of Fan TL preference, or will read the Fan TL because it's free.

I honestly cannot think of a single example where this happened. This might be US bias in my case but cannot think of an example where a union got their way so much that the union is now the one abusing the worker, especially when that very union is made up of workers from the same company/industry.

Anyway, back on topic. There is no sustainable business model for VN companies unless you do the tried and true "sell what the mainstream consumers want first in order to fund the products you actually want to make" but so far I haven't really seen that and I don't know what company could do that and with which product. All of them are fucked. The consumer base is not sustainable especially when companies try to play at both sides and localize to shit and that just ends up propagating point number 2 instead.
The ultimate goal for an otaku is to learn Japanese, and if they are the type of giving person or enjoy it, translate so the rest of us who aren't there can experience what we want to.

Unions can discourage non-union members from being hired onto a job or force its members to go on strike when they may not be able to afford it. Collective bargining only works if all of the workers are in the collective. If the employer could easily hire non-union employees, then collective bargining becomes ineffective. As for why a worker may not want to join the union, union jobs tend to have less freedom and may force fees onto its members. There's also the sheer fact that higher wages mean fewer people getting paid no matter how you slice it.

In any case, I would argue that Mangagamer is the closest to "sell what the mainstream consumers want first in order to fund the products you actually want to make" model though more accurately, their modus operandi is selling very niche titles to have the extra funds to localize extremely niche titles. Despite their almost random assortment of titles, they seem to have enough well selling titles to be stable. At the very least, they've been alive since back when the market was weaker even if it's not exactly strong now. Nekonyan seems to have more or less established a buyer base for their moege while Cherry Kiss Games seems to be doing fine with their cheap nukige. Part of the reason of those two companies' success is Steam. The other VN companies have funding unrelated to PC VNs as JAST has J-List, Sekai has console sales, and Sol Press has LNs (not that the last one seems very stable).

The relationship between fan tls and official sales is somewhat unpredictable. For example, Sengoku Rance still sold well despite a previous fan translation and both Muv Luv and Clannad did fantastically on Kickstarter. Whatever fanbase a fan tl generates can translate to a buyerbase when the official version releases partly due to fans paying for something they have already played for the sake of being fans and partly because they spread the game's positive attributes by word of mouth to people who haven't played the fan translation and would be willing to wait for the official version. Arguably, the titles screwed over by having a fan translation beforehand wouldn't have sold all that well officially in the first place.

Technically, that was how MG operated in the past. Sell ton of nukiges that the mainstream loved and use that money to fund things they wanted to sell or a buffer for things they know wouldn't do well.

It really depends on the engine. VNs that use Kirikiri or ONscripter are really easy to crack into and insert a script, while some other VNs are downright impossible. I think it's fine to have a dedicated person for the job, especially when they could make improvements to the existing engine sort of like FSN Realta Nua Ultimate Edition is doing (https://forums.nrvnqsr.com/showthread.php/8229-Fate-Stay-Night-Realta-Nua-Ultimate-Edition).).

Anyway, you don't always have to work side-by-side with somebody, just ask for tools so you can translate and they can provide them. In most projects, the programmer doesn't really do much unless the VN is a hard nut to crack.

Yes, I have heard of MangaGamer but the stories about translators getting paid laughable wages are pretty common. Personally am more of a fan of Sekai's business model because it gauges things like fan interest with Kickstarter instead of guessing as other companies do.

Clannad and basically Key licenses, in general, are goldmines because their adaptations are extremely popular and in the VN community the VNs themselves are entry-level so everyone plays them at some point. The Clannad license is a snag to whoever gets it no matter if there's a Fan TL or not, sort of like Steins;Gate or Fate/stay night, if that ever does get licensed. I think Muv-Luv was a special case since the Fan TL was infamously horrible that fans have wanted an actual translation of it for a long time, and this was gauged with the Kickstarter which did amazingly. The difference with Muv-Luv is that it doesn't have any adaptation that's popular in the West so it can't ride on that hype, and even then KimiNozo is more popular in Japan from what I've heard, so a Kickstarter was necessary to gauge if they were going to profit or else they were going to be taking a huge risk.

Kickstarter was a great tool at first to drum up support for a license, act as a month long marketing campaign, gauge interest in how popular it seems it will be, get some funding up front, and offer up some physical goods you otherwise wouldn't be able to do. Shame that it's been abused so hard by mostly Sekai, Frontwing, and Sol by running projects before finishing past ones that they burnt their fans.
You'd think in such a small industry you'd try your hardest not to piss off the small group of buyfags that support your company but I guess that huge lump sum up front is too enticing to ignore. I don't think it's a coincidence that those 3 have such a hard time getting decent sales on their VNs either. I know if I got burned from something like any of Sekai's promised Vita ports that they took money for but are never coming out, or for how Iroseka seems to be going I'd write off the company and never buy anything from them again.

While they did license Hello Lady, moege are pretty much Nekonyan's whole niche in the market at this point. It would be weird if it weren't a moege. Maggot Baits did sell well enough to warrant a hardcopy, so there's substantial demand for such extreme titles. Even if the physical format is different, the fact that the USB is customized probably means that the sales threshold wasn't different from usual or possibly higher. 4GB usbs aren't that expensive, but they are still more expensive than DVDs of comparable storage, last time I checked.

They have 14 titles announced on their site and of those 6 will have mosaics. The 4 Yuzusofts, Aokana, and Melty Moment according to its product page's FAQ since they say there's nothing drawn under them in its case. The other 8 are mosaic free including IxSHE which is another Hooksoft just like Melty Moment.
If you compare the numbers based on the total titles with mosaics, 6 of 14 looks fairly high but it's skewed from all the Yuzusoft they're doing so fast. If you look at it from how many companies they work with and how many of them have mosaics it's 2.5 of 9 companies have mosaics since Hooksoft is at 1 with and 1 without.
