Honestly I feel like leather heel counters are kind of misunderstood.
See pic; they take up a lot of space meaning you don't get any more space for your heel, but you do end up with a bulbous and bulky heel profile on the outside.
I feel like a lot of people assume boots with leather heel counters have "more" heel shape (thus less heel slip) just because of this outside look, without actually having more space on the inside.

Heel counters are supposed to be stiff and don't get a lot of pressure, so I don't really see how they will ever mold to your feet very much.
Whether the heel counter is plastic or leather, chances are if your heel cup doesn't fit well from the start, the heel cup itself is not going to get much better over time. What might improve things like heel fit and heel slip is how the rest of the boot adapts to your feet.

While I do love the idea of a boot being built from all organic materials, I do like the look of a straighter heel so I'm not averse to a thermoplastic heel counter at all.

The Wesco on the left appears to have a straighter heel profile than the Clinch, but really on the inside the actual "shape" and space for your heel is likely very similar.
The Clinches just appear more shapely on the outside because of the thick leather heel counter.

I'm looking for a new pair of boots. I need a lineman shaft, packer's toe cap and looger heels. Needs to have a lot of arch support and at least 2.5mm thick leather. No synthetics. Need to be resoleable and able to take a beating. Kilties optional.
I will use them mostly for short trips over carpeted floor to the coffee machine from the swiveling chair in which I spend 8 hours reviewing excell sheets and writting emails. Ocassionally I might use them for some light yard work and hiking. I by hiking I mean a short stroll on a mostly unpaved road in the outskirts of the suburb I live in.

This is cope. All the boots I’ve worn that have a more defined heel counter shape and that also use a piece of veg tan leather have always been infinitely more comfortable, especially after you break them in. There’s always going to be the initial period in which the heel counter will be rock hard, but that extra piece of veg tan in the heel counter literally molds to your heel over time. This isn’t to say that boots with straight looking heel counters aren’t comfortable, but at a point you have to acknowledge that the more shaped counters are just a better design
